One tweak that kept our FF&E/lighting on schedule

I started adding a firm FF&E/lighting freeze date to the Gantt right after DD, and it’s cut late swaps to almost zero - on a lobby refresh last month, that single checkpoint let us catch a 14-week pendant and pivot to a quick-ship equivalent while still aligning furniture deliveries. Anyone else building this into timelines, or using a smarter way to lock lead times early?

I tie the freeze date to a ‘traffic light’ procurement board: anything over 10 weeks gets a pre-approved A/B alternate and a pre-negotiated deposit so we can place orders within 48 hours of freeze. Do you freeze finishes too or just luminaires/loose FF&E? Two weeks prior we run a quick stay-or-switch huddle with PM, GC, and reps to align substitutions and trucking — keeps the dominoes upright :slightly_smiling_face:.

I set the freeze to land 3 business days before electrical rough-in submittals, then do a 15‑minute “last responsible moment” check where we validate each long-lead item against install-minus-float; if one misses, we either release the PO on the spot or tweak scope to keep the chain intact. Do you also build a 1–2 week warehouse receiving window for FF&E so QC and replacements don’t eat the schedule?
